CPQ implementation cost: what drives it, and how to keep it fixed
License prices are published; implementation prices mostly are not. Kugamon is the exception: a fixed fee set by the edition, $15,000 (CPQ) to $30,000 (Subscription Billing), $5,000 less on two or three years, admin-led, 4–12 weeks. Salesforce publishes no implementation price for Revenue Cloud Advanced, a rebuild that runs 12–18 months in practice. Six things drive the difference.

Where a figure is not published, our calculator uses an estimate and says so: $300,000 for an SI-led Revenue Cloud Advanced rebuild at 50 users, $150,000 for Conga, $75,000 for DealHub, $60,000 for Nue. Replace them with real quotes as you get them.
Why the fixed fee is possible
A fixed implementation fee only works when the scope is predictable, and scope is predictable when the destination does not require a redesign. Kugamon uses your standard Product2 and Price Book records, so the catalog and list prices are validated rather than rebuilt; bundles, tiered pricing, and account-specific pricing are configured; open quotes and the install base are loaded with standard tooling. That is why the fee is the same for a 20-user org and a 200-user org and why it is admin-led. How to cut implementation cost before you sign
- Inventory rules first
Every rule you retire before migration is a rule nobody has to rebuild. Use the checklist.
- Ask for the implementation price in writing
If a vendor will not put a number on it, assume it scales with the SI’s calendar, not with your scope.
- Separate license from services in the quote
Multi-year license discounts are often used to hide services scope. Compare each line to the published price.
- Size the RCA effort with a free assessment

- Model three years, not one

For Revenue Cloud Advanced, the partner migration tools automate parts of the move; the rebuild itself is a 12–18 month project in practice. For a native CPQ that reuses standard Products and Price Books, the implementation is admin-led; Kugamon does not require an SI for a standard implementation.
